Every year the outsourcing map gets redrawn — rates shift, AI changes productivity math, and yesterday's bargain destination becomes today's coordination headache. This is our 2026 read, from a team that has been on the receiving end of nearshoring for nine years.

Definitions that actually matter in 2026

Nearshoring means partnering within 1–3 time zones — for Western Europe that's Central and Eastern Europe and the Baltics. Offshoring means 5+ zones away — South Asia, Southeast Asia, Latin America (for Europe). The technical work is comparable everywhere; what differs is everything around the work: overlap hours, communication culture, legal framework and how fast misunderstandings surface.

Time zones: the variable that decides everything

With a nearshore team your working days overlap almost entirely — questions get answered in minutes, standups are live, and a misread requirement costs an hour, not a day. With 5–8 zones of distance every clarification is an overnight round-trip. Agile ceremonies degrade into async messages, and product owners quietly start batching decisions. For well-specified, self-contained workstreams offshore works fine; for iterative product development the overlap premium pays for itself within the first sprint.

Rates in 2026: the honest map

Senior engineer ranges we see in 2026: Western Europe/US €90–150+/h, Baltics and CEE €35–60/h, South Asia €20–40/h, LatAm €30–55/h. Offshore looks 30–40% cheaper than nearshore on paper. In practice the gap narrows sharply once you price the coordination overhead, longer feedback loops and higher rework rates — and for EU companies, the compliance work of moving data outside the EU legal space. Cheapest hourly rate and cheapest delivered product are rarely the same vendor.

Quality, retention and the legal layer

Talent is global — there are outstanding engineers on every continent. The structural differences: EU nearshore partners operate under GDPR natively, sign enforceable EU contracts, and carry EU-standard IP assignment. Attrition rates in the hottest offshore markets still run high, which matters because continuity — the same engineers on your product for years — is where most of a partner's value compounds. Ask any vendor for their average engineer tenure on a single account; the answer tells you more than the rate card.

Where the Baltics fit

Lithuania and the Baltics occupy the pragmatic middle: EU jurisdiction and GDPR by default, 0–1 hour offset from Berlin and 2 hours from London, English-first engineering culture, and rates roughly half of Western Europe. That mix is why Nordic and DACH companies dominate our client list — they get same-day collaboration and EU paperwork at a price that still moves the budget needle. Our own numbers: 3.5-year average client tenure and 96% on-time delivery, which are outcomes of overlap and continuity more than of any process framework.

How to choose in five questions

Ask: How iterative is the work — will requirements change weekly? (Iterative → nearshore.) How many hours of daily overlap do you need with the team? (More than two → nearshore.) Does your data need to stay in the EU? (Yes → EU nearshore.) Is this a long product partnership or a bounded project? (Bounded and well-specified → offshore can win on price.) And finally: what is a week of delay worth to you? If the answer is "a lot", buy overlap.
