"Cheaper" is the wrong question. After nine years of running dedicated teams alongside clients' in-house squads, the honest comparison is total cost of capability: what it takes to have a senior engineer productively shipping, month after month. Here are the 2026 numbers.

The real cost of one in-house senior engineer

In Western Europe a senior engineer's €80–110k salary becomes €110–150k once you add employer taxes, benefits, equipment, licences and office. Add recruitment (agency fees run 20–25% of annual salary, and hiring takes 2–4 months), onboarding time, and management overhead. The realistic all-in figure is €130–170k per productive year — and that assumes they stay. Average tenure in the industry hovers around two years, so amortise that hiring cost accordingly.

What outsourcing actually costs in 2026

A senior engineer from a Baltic partner bills €35–60/hour — roughly €70–115k per year at full allocation, with zero recruitment cost, no employer taxes on your side, and a two-week start instead of a three-month search. The rate premium over a raw local salary in low-cost markets covers the part clients underestimate: vetting, replacement guarantees, delivery management and the ability to scale down without severance. With AI-assisted delivery raising output per engineer roughly 40%, the effective cost per shipped feature has dropped further than the rate cards suggest.

The hidden line items nobody budgets

In-house: recruitment misfires (one bad senior hire costs 6–12 months of salary and morale), knowledge concentration risk when that one engineer leaves, and idle capacity between projects. Outsourcing: coordination overhead if the partner is more than 3–4 time zones away, and quality variance — the cheap end of the market is cheap for a reason. Both models have hidden costs; only one of them lets you exit a mistake in 30 days.

Speed: the cost dimension people forget

Every month a product isn't shipping costs you its monthly value — usually more than the engineering itself. In-house hiring adds 3–5 months before the first commit. A partner team starts in weeks. For a product with meaningful revenue expectations, time-to-start is frequently the single biggest number in the whole comparison, and it never appears in salary spreadsheets.

When in-house genuinely wins

Build in-house when the engineering IS the company — a core algorithm, deep domain IP, or a platform you'll evolve for a decade with a large stable team. In-house also wins when you already have strong engineering leadership that can hire, retain and manage well. What doesn't justify in-house: the vague feeling that "our own people will care more". Caring correlates with seniority and ownership structure, not the employment contract.

A hybrid model that works
